Following a piston and seal replacement I followed the instructions on the web to bleed the brakes.
Looked as though I got all of the air out but now when i put the pads and wheel back the lever travels half way to the bar before I get any resistance / feedback? One it gets to this point the feel seems ok (not spongey).
So what have I done wrong is this incorrectly bled or do I need to bleed with the pistons slightly out?

either still some air in there or the new piston and seal is a bit sticky. I'd go for rebleeding and a lube of the seals.
EDIT typing at the same time as TandemJeremy, pardon the repeat.
Make sure that the pistons/pads are both extending properly (see Hope's set-up videos). If one piston is still stuck in the caliper you'll get a lot of lever travel before the other one bites.
