Bike came with 105mm stem. With the saddle a few mmm rear of centre on the rails, the position on the tops is perfect but the hoods, whilst comfortable ish, is a little short. I went to 120mm and it's perfect on the drops but a little too long on the hoods even though I moved the saddle forward a bit.
Is there some kind of bar option or shape that would make the drops feel longer (but not necessarily lower!) but keep the hoods where they are? Maybe fit the longer stem, rotate bars forward but then slide hoods back? I used to do this kind of thing with my old bike because it was too short, I didn't necessarily enjoy having an angle between top of bars and hoods.

Is there any flare on the bar? Narrower hoods that widen at the drops would probably achieve what you are after.
No flare that I've noticed. Not sure I want flare either.

I don't think there are many disadvantages to a flared road bar (<8 degrees). There are also plenty of bars with less or more reach, though without getting a load of them through your hands its hard to know how they differ. You don't have much wiggle room on the bar roll.
I don't even use the drops very much since the arrival of hydraulic disc brakes, so would focus on the hoods being in a comfortable position as it is where you'll spend most of your time.
Why not try a 110 stem and see if that gets you to the right place

Worth a try - had a bike fit on my road bikes at the start of the summer and rotating the bars and slightly moving tbe shifters made a huge difference to comfort.
