Replaced the freehub on my XT hub the other day. On the first ride on it got about two miles out and the hub locked up and the quick release sheared. On inspection found that the cones had tightened onto the bearings and locked the hub up solid.
Stripped it all down, re-set the cones, fitted another quick release all seemed fine. This time didnt even get 100 yards, exactly the same thing and the QR sheared. THis time the bearings had locked up again and the freehub was also loose. Its not just the cones coming loose, both the cone and locknuts are still tight, the whole lots moved in on the axle and seized the hub. I've rebuilt it all again and it seems fine spinning it in the bike stand.Just about to fit my last spare QR, anyone any thoughts?
Get onto the shimano website and make sure you've got everything back together in the right order.
I assume you checked the wheel was spinning freely when clamped in the frame by the QR? Sounds like tightening the QR might be overtightening the cones?

The freehub bolt is working loose causing everying to lock up.
Tighten by 'swinging on it' 🙂
I think it's not the cones that are the problem, but that the freehub is loosening off and tightening against the cones, causing the bearings to lock up. Had a similar problem years ago and this was the cause.
As above, freehub bolt loose, hope you haven't damaged the hub thread. You'll probably have trouble getting the key into it too, the pressure from the balls usually peens the end over.
