I didn't realise the cups were smaller
Is there any way to get them off without buying another tool?

There is an adaptor, costs a couple of quid or so.
edit: TL-FC25 £3.99
Wouldn't fancy doing it without the above adaptor or the correct size bb tool.

If your fitting another ultegra bb then the new ones used to come with the above adaptor in the box with the new cups.
